The case for and against

Updated Oct 18, 2026

Bull case

XPO is benefiting from a structural transformation toward a higher-quality, pure-play North American LTL business, with LTL shipping already about 60% of revenue but a much larger share of EBITDA, which supports stronger consolidated margins as lower-multiple European trucking is eventually divested. Its 1Q26 results reinforced that thesis: adjusted EBITDA rose 15% y/y to $319M, North American LTL adjusted operating ratio improved 200 bps to 83.9%, and the company has now improved LTL OR by 570 bps since 1Q23 despite a soft freight backdrop. Management’s confidence in delivering 100–150 bps of 2026 OR improvement, driven by pricing, premium services, linehaul insourcing, and AI-enabled efficiency, points to durable earnings and free cash flow expansion.

Bear case

  • XPO is increasingly exposed to a tougher cyclical backdrop, with slowing economic conditions across its transportation end-markets threatening freight volumes and pricing while competitive intensity remains elevated in core markets with low barriers to entry.
  • Following the 2021 spinoff of GXO and the 2022 spinoff of RXO, the company is closer to a pure-play asset-based LTL carrier, with LTL shipping estimated at about 60% of total revenue, yet its LTL segment contributes a much larger share of EBITDA, making operating performance highly dependent on that business.
  • This concentration, combined with risks from acquisition selection and integration, adverse currency, regulatory, labor, and political developments, and information technology disruptions, supports a negative outlook because any stumble in execution or demand can disproportionately pressure earnings and valuation while European trucking remains a potential divestiture candidate.
